Early ‘54 Plus Four: First assembly after 25 years apart. Brakes and lines all look good, new shoes and all bled, twice, and adjusted. Takes 3 to 4 pumps to get a good solid pedal, release and wait 10 seconds and same again. Once I have a firm pedal I can stand on it and it does not bleed down. Suggestions please...... many thanks.

Did you bleed all the old fluid out ? Did you do the farthest wheel first? Just thoughts.

It sounds like adjustment to me - first few pumps take up the slack, and then you have pedal.
Are you keeping the car stationary? I've had issues before with 'oval' drums - adjust fine on a 'high spot' but as soon as you move a little, you hit a low spot and need a few pumps.

Sounds like seals in the master cylinder to me.

Classic master cylinder seals, I know as I did mine. A full kit of seals from "power brakes" was under £20 . Fiddly dirty job but worth it ......If you want to stop

Clamping off all 4 corner flexies first and depressing pedal will inform you whether its Master Cyl, personnaly i am with TBM on this i would be looking for worn out arms and pivots where shoes meet Cylinders, however rolling the car slowly with the pedal half depressed would alert you to oval Drums and the pedal moving up and down, in essence you would feel the pedal pulse under your foot.

Drums turned to true, MC rebuilt, fully bled, new shoes and properly adjusted. I will get out this week and do a number of starts and stops to see that everything gets set into its natural position. Beyond that I suppose I will need to re-visit a new master cylinder.

When I get these problems I go to the local old car brake guy. Not expensive and it takes Him minutes to solve the problem and it takes Me days and weeks. Not a Morgan specialist but a brake specialist.

Sounds like you've got it all covered, but other things i'd check are the backplates - make sure there's no movement and also the lines - you haven't mentioned replacing them, so if they're the original they may be degrading internally and creating 'valves' with small flaps of rubber.
